Where AI Actually Helps, and Where It Is Just Plumbing

Published 13 October 2026

Most manufacturing plants generate more shop-floor data today than at any point in their history – machine counters, PLC tags, MES event logs, quality checks, scrap codes – and most of it never reaches the systems that actually plan production. The planning team is still working from yesterday’s spreadsheet export, the scheduler is reacting to a shortage that showed up on the line an hour ago, and the ERP’s view of inventory is technically correct and practically useless because it is three shifts behind reality. This is not a data problem in the sense of not having data. It is a connectivity and translation problem: the data exists, it just cannot get from the machine to the planning system in a form anyone can act on in time to matter.

Why Shop-Floor Data Stays Stuck

Three things usually keep shop-floor data from reaching planning systems. First, the protocols do not match – a PLC speaks Modbus or OPC-UA, a legacy MES speaks a proprietary binary format, and the ERP expects a REST API or a nightly flat-file import. Second, the cadence does not match – machines emit events every few seconds, while ERP and planning systems were built around daily or shift-level batch updates, so even when a connection exists, it is throttled down to a resolution that hides the problems planners most need to see. Third, nobody owns the translation layer – IT owns the network, operations owns the machines, and the systems integration work that would connect them falls into a gap between departments that neither has the mandate or the budget to close on its own.

The result is a familiar pattern: a plant that is instrumented reasonably well at the machine level, and functionally blind at the planning level. Supply chain visibility, in this context, does not mean more dashboards. It means getting real, current shop-floor state into the systems that make procurement, scheduling, and allocation decisions, at a cadence fast enough for those decisions to be worth making.

What Real Visibility Actually Requires

A visibility initiative that holds up in production needs three layers working together, not just a dashboard bolted on top of existing systems.

A reliable ingestion layer

This is the unglamorous part and the part most projects underfund. It means building or configuring connectors for whatever protocols the shop floor actually speaks – OPC-UA servers, Modbus gateways, MQTT brokers, vendor-specific MES exports – and normalizing that into a consistent internal format before anything downstream touches it. Done well, this layer is boring and reliable. Done poorly, every downstream report inherits whatever quirks and gaps exist at the source, and nobody upstream realizes it until a planning decision goes wrong.

A data model that matches how planners think

Raw machine telemetry is not the same thing as planning-relevant information. A cycle-time reading needs to be rolled up into effective capacity. A scrap code needs to be tied to a specific work order and material lot, not just a machine ID. Getting this translation right is where a lot of the real engineering effort goes, and it is also where domain knowledge about how the specific plant actually runs matters more than any off-the-shelf schema.

Integration into the systems planners already use

Visibility that lives in a separate dashboard nobody checks is not visibility, it is a side project. The data needs to land inside the planning and ERP tools the team already works in, or inside a purpose-built planning interface that replaces the spreadsheet workaround entirely, so that the current state of the floor is simply part of how a planner already does their job rather than an extra screen they have to remember to check.

Where AI Actually Helps, and Where It Is Just Plumbing

It is worth being honest that most of the value in a shop-floor visibility project comes from solid, unglamorous systems integration – the connectors, the data model, the pipeline reliability – rather than from any model doing something clever. That groundwork has to exist before AI adds anything. Once it does, there are a few places where AI genuinely earns its place rather than being added for the sake of it: forecasting near-term capacity based on current machine state and historical patterns rather than a static capacity table, flagging anomalous sensor patterns that typically precede a slowdown or failure before it shows up as a planning problem, and reconciling discrepancies between what the MES reports and what inventory systems expect, which otherwise gets resolved by a human manually cross-referencing two screens. None of this works without the ingestion and data modeling layers underneath it being solid first.

The Integration Risk Nobody Budgets For

The most common way these projects go over budget is not the AI component, it is discovering mid-project that the plant has five generations of equipment from four different vendors, each exposing data differently, and some exposing almost nothing without a retrofit. A realistic project starts with an honest audit of what each machine or system can actually expose today, what would need a sensor retrofit or a vendor gateway to expose, and what genuinely cannot be reached without replacing hardware. Skipping that audit is how a six-week integration estimate turns into a six-month one. It is also where integration strategy work pays for itself early – mapping the real connectivity landscape before committing to an architecture, rather than discovering the gaps machine by machine during implementation.

Start With the Decision, Not the Dashboard

A useful way to scope one of these projects is to work backward from a specific planning decision that is currently made badly because the information arrives too late or too aggregated, rather than starting from “let’s get all the shop-floor data into one place.” If the real problem is that material shortages are discovered on the line instead of a day in advance, the project should be scoped around getting consumption and inventory signals to planners fast enough to reorder in time – not around building a comprehensive data lake that might eventually support that use case along with a dozen others nobody asked for yet. Narrow, decision-driven scope ships faster, proves value faster, and gives you a real foundation to expand from once it is working, rather than a broad platform that takes a year to deliver anything usable.

Who Owns the Data Once It Is Flowing

A question that gets skipped too often in the excitement of getting a connection working is who owns the resulting data pipeline once the project is live. Shop-floor connectivity is not a one-time integration that stays correct forever – machines get replaced, PLC firmware gets updated, a new MES module gets added, and each of those changes can silently break a connector that was working fine the month before. Someone needs to own monitoring that the pipeline is still delivering accurate data, the same way someone owns monitoring the machines themselves. Treating the integration layer as a one-time project deliverable rather than an operational system with its own maintenance needs is one of the more common reasons a visibility initiative that worked well in its first quarter quietly degrades by its third.

There is also a governance question worth settling early: who has the authority to change how data is categorized or rolled up once planners start relying on it. A scrap-code taxonomy or a capacity-rollup formula that gets changed informally by whoever touches it next, without anyone updating the planning team on what changed, is how a trusted dashboard turns into one nobody trusts within a year. Assigning clear ownership for both the pipeline and the data model definitions is cheap to do at the start of a project and expensive to retrofit later.

Getting Started

If your planning team is still working from exports, phone calls to the floor, or a dashboard that nobody fully trusts, the fastest way to find out what is actually feasible is to map your current equipment and systems against the decisions you most need to improve. Our work with manufacturing and industrial operations usually starts exactly there – with an audit of what the floor can expose today and which planning decisions would benefit most from seeing it sooner. If that sounds like where you are, you can reach out through our contact page to talk through your specific setup.
