Where This Should Be Custom Rather Than Off-the-Shelf

Published 13 October 2026

Most trucking and logistics operations still run dispatch out of some combination of a shared spreadsheet, a whiteboard, a phone, and whatever messaging app the team settled on informally. It works, in the sense that loads get assigned and trucks move, but it works the way a lot of spreadsheet-run operations work – through institutional memory, manual reconciliation, and a dispatcher who is effectively the single point of failure for knowing what is actually happening across the fleet right now. The moment that dispatcher is out sick or the spreadsheet gets two conflicting edits at once, the cracks show.

Why Spreadsheets Stop Working at a Certain Scale

A spreadsheet is a fine tool for a small, stable operation – a handful of trucks, a predictable set of lanes, low variability in daily volume. It stops working for the reasons spreadsheets always stop working once an operation grows: there is no real-time view that multiple people can trust simultaneously, there is no enforced structure connecting a load to a carrier to a rate to a status, and there is no audit trail when something goes wrong and everyone needs to reconstruct what actually happened. None of this is a knock on the teams using spreadsheets – it is usually the rational choice early on, and the problem is simply that nobody ever revisits the decision once the operation has outgrown it.

The symptom that usually triggers a rebuild is not one dramatic failure, it is an accumulation of small ones: double-booked capacity, a rate that was quoted and never properly recorded, a driver who got the wrong pickup address because the update happened in a text thread instead of the system of record.

What a Purpose-Built Dispatch System Actually Needs

Replacing a spreadsheet workflow with custom SaaS is not primarily about adding AI – it is about adding structure. A functional carrier and dispatch management system needs a real data model connecting loads, carriers, rates, and statuses so that information entered once is consistent everywhere it is used, rather than copy-pasted across three tabs that inevitably drift out of sync. It needs role-appropriate real-time views, so a dispatcher sees what they need to assign loads, a driver sees what they need on a phone screen in a truck cab, and a billing person sees what they need to invoice correctly, without everyone squinting at the same cluttered spreadsheet built for no one role in particular. And it needs integration with the systems the business already depends on – ELD data for location and hours-of-service status, a TMS or accounting system for billing, and carrier communication channels – so dispatch is not an island that someone has to manually reconcile against everything else.

Where This Should Be Custom Rather Than Off-the-Shelf

There are capable off-the-shelf TMS products, and for a lot of standard operations they are the right call – building custom software to replace a tool that already does the job well is just an expensive way to reinvent something that works. Custom SaaS earns its cost specifically when the operation’s workflow genuinely does not fit the standard model: an unusual mix of load types, a rate structure or carrier network with enough quirks that generic software fights you at every step, or a need to tie dispatch tightly into other custom internal operations tooling the business already runs. If the honest answer is “our process is mostly standard, we just never got around to buying a proper TMS,” buying one is usually the faster and cheaper path. Custom development is the right call when the process itself is the differentiator worth protecting, not when it is just overdue for basic tooling.

Where AI Fits Once the Foundation Exists

Once a real system of record exists, there are a few places automation genuinely adds value rather than being bolted on for its own sake: flagging likely scheduling conflicts before a dispatcher commits to a booking, surfacing capacity that is sitting idle against lanes that are currently in demand, and catching rate or documentation discrepancies between what was quoted and what is being invoiced before they turn into a billing dispute. None of this replaces dispatcher judgment about which carrier is actually reliable for a given lane or which relationships are worth protecting – it removes the mechanical reconciliation work that currently eats the time a dispatcher should be spending on exactly that judgment.

Data Migration Is the Part Nobody Plans For

The unglamorous risk in these projects is not the new system, it is the old data. Years of load history, rate agreements, and carrier information living in spreadsheets, email threads, and someone’s personal notes rarely migrates cleanly, and a project that treats migration as an afterthought usually ends up running the old and new systems in parallel far longer than planned while someone manually reconciles the gaps. Budgeting real time for data cleanup and migration up front, rather than discovering the scope of it after the new system is already built, is what keeps these projects on schedule.

Getting Drivers and Carriers to Actually Use It

A dispatch system that only the office staff adopts has solved half the problem at best. Drivers need an interface that works reliably on a phone in a truck cab with inconsistent signal, not a desktop-oriented tool shrunk down to fit a small screen, and carriers need a way to confirm loads and update status without being forced through a cumbersome portal that makes them less likely to pick up loads from you versus a competitor with an easier process. This is often the deciding factor in whether a new system actually replaces the spreadsheet and the group chat, or ends up running alongside them indefinitely because the people on the move found it easier to keep texting the dispatcher. Designing for the lowest-friction path on the driver and carrier side, even if it means a simpler feature set there than on the dispatcher’s screen, tends to matter more to real adoption than any amount of back-office sophistication.

It is also worth deciding early how much carrier-facing functionality the system needs versus how much can stay a manual conversation. Not every carrier interaction needs to be digitized on day one – a system that nails load visibility and status tracking for your own dispatchers first, then layers on carrier self-service once that foundation is proven, tends to ship faster and face less resistance than one that tries to digitize every touchpoint in the first release.

A Realistic Path to Replacing the Spreadsheet

The lower-risk approach is not a full rebuild on day one. It usually starts with mapping the current spreadsheet workflow literally – every column, every manual step, every workaround – because that map reveals both what the new system genuinely needs to support and which parts of the current process are workarounds for a tool limitation rather than real business requirements worth preserving. From there, a phased rollout that runs the new system alongside the spreadsheet for a defined period, rather than a hard cutover, gives the team room to catch gaps before dispatch depends entirely on the new tool.

Where to Start

If dispatch at your operation is still running through a spreadsheet and a group chat, and the cracks are starting to show as you scale, that is a reasonable moment to scope what a purpose-built system would actually need to cover. Our logistics and supply chain work deals with exactly this kind of replacement regularly.
