    Where Automation Earns Its Place

Published 14 October 2026

In most manufacturing plants, the production line gets the inventory discipline and the maintenance department gets a storeroom spreadsheet, a cabinet of parts nobody has fully counted, and a maintenance tech who knows from memory where the spare bearings are kept. That arrangement survives for years because MRO – maintenance, repair, and operations – inventory never got the same investment as production inventory. It is not revenue-generating in the obvious sense, so it is usually the last system to get modernized, right up until a critical spare is out of stock during an unplanned breakdown and the line sits idle while someone drives to a supplier.

Why MRO Inventory Behaves Differently

Production inventory follows a plannable rhythm – you know roughly how many units you are building and can forecast consumption of raw materials against that schedule. MRO inventory does not follow that logic. Demand for a given spare part is irregular by nature: a pump seal might not be touched for eight months and then three plants need one in the same week because of correlated wear patterns. This makes MRO much harder to manage with simple reorder-point rules alone, and it is exactly why so many plants fall back to “just keep extra of everything,” which quietly ties up working capital in parts that may never be used before they are obsolete.

The second complication is that MRO sits between two departments that often use different systems and different vocabularies. Maintenance teams think in terms of work orders, asset IDs, and preventive maintenance schedules. Procurement thinks in terms of purchase orders, supplier lead times, and reorder thresholds. When those two worlds are connected by a spreadsheet someone updates manually, or not connected at all, the result is predictable: parts get ordered that are already in the cabinet, parts that are actually needed are not reordered until a technician discovers the shelf is empty mid-repair, and nobody has a reliable answer to “how much are we actually spending on this asset over its life.”

The Workflow Gaps That Actually Cause Downtime

Three gaps show up again and again in plants running MRO manually. The first is the disconnect between the preventive maintenance schedule and parts availability – a PM task gets scheduled for next week, but nobody checks whether the filter or gasket it requires is actually in stock until the technician is standing at the machine. The second is the lack of a real audit trail connecting a part to the asset it was used on, which makes it nearly impossible to analyze failure patterns or justify a capital replacement decision with real data instead of a hunch. The third is reactive purchasing – orders placed only after someone notices a shortage, with no visibility into which parts are trending toward a stockout based on actual consumption rates.

None of these gaps requires exotic technology to fix. They require the maintenance and procurement workflows to actually talk to the same system of record, with enough structure that the connection between an asset, its maintenance history, and its parts consumption is captured automatically rather than reconstructed after the fact.

Where Automation Earns Its Place

Once a plant has a real system connecting assets, work orders, and parts – whether that is a CMMS, an ERP module, or a purpose-built operations tool – automation has clear, specific jobs to do rather than being bolted on for its own sake. The most immediate win is tying preventive maintenance schedules to parts checks automatically, so a PM task due in two weeks triggers a stock check against its bill of materials now, while there is still time to order, rather than the week the task is due. A second is consumption-based reorder logic that looks at actual usage trends per part rather than a single static reorder point, which catches the slow drift toward a stockout that fixed thresholds miss. A third is flagging anomalies – a part being consumed at a rate well above its historical pattern is often an early signal of a developing equipment problem worth investigating before it becomes a failure, not just an inventory event.

AI agents fit naturally into the reordering layer specifically: an agent that monitors consumption against lead times, checks current stock across multiple storerooms if the plant has more than one, and drafts a purchase requisition for a human to approve removes a meaningful amount of the manual checking that currently falls on whoever is unlucky enough to own the spreadsheet. It does not remove the judgment call about which supplier to use for a rush order or whether a part is worth stocking at all going forward – that stays with the people who know the equipment and the supplier relationships.

Connecting Maintenance History to Capital Decisions

One of the more underrated benefits of getting this workflow right is what it does for capital planning. When every part consumed against an asset is logged automatically as part of the maintenance workflow, rather than buried in a stack of paper work orders, the plant ends up with real data on which assets are consuming disproportionate maintenance spend relative to their value. That is the kind of evidence that makes a replace-versus-repair conversation with finance far more concrete than “this machine feels like it breaks a lot.”

Custom Build Versus an Off-the-Shelf CMMS

Plenty of capable CMMS products exist, and for a plant with fairly standard maintenance workflows and no unusual integration requirements, buying one is usually the right call rather than building something custom. Where custom development earns its cost is when the plant’s actual workflow does not map cleanly onto a generic CMMS – multiple disconnected storerooms with different inventory systems, a need to tie maintenance data tightly into other internal tooling the business already runs, or reporting requirements specific enough that a standard product’s canned reports do not cut it. The same logic that applies to custom operations software generally applies here: build when the process is genuinely nonstandard, buy when it is not.

Data Migration Is the Part That Gets Underestimated

Years of parts data, supplier information, and maintenance history scattered across spreadsheets, paper work orders, and whatever the previous system tracked rarely migrates cleanly into a new workflow. Plants that treat this as a quick import step usually end up running the old process in parallel far longer than planned while someone manually reconciles gaps in asset records or part numbers that were never standardized in the first place. Budgeting real time for data cleanup before go-live, rather than discovering the scope of it afterward, is what keeps these rollouts on schedule.

Getting the Maintenance Floor to Actually Use It

A system that only procurement uses has not solved the underlying problem. Technicians need a way to log parts usage and check stock from the floor, ideally from a phone or a tablet mounted near the storeroom, without having to walk back to a desktop terminal to do it. If logging usage is slower or more annoying than just grabbing the part and telling someone later, the data will stay incomplete no matter how good the backend logic is. Designing the floor-facing side of the workflow for speed, even at the cost of some sophistication, tends to matter more for real adoption than any amount of back-office reporting capability.

Where to Start

If your plant’s MRO process still runs on a spreadsheet, a storeroom cabinet, and institutional memory, and the cracks are starting to show in the form of unplanned downtime waiting on a part that should have been reordered weeks earlier, that is a reasonable point to scope what a connected workflow would actually need to cover. Our manufacturing and industrial AI work deals with this kind of maintenance and inventory workflow regularly.
